Gantt Chart for Custom Home Construction
Custom home construction is the most owner-involved construction project type in the residential market. Every decision that a production builder or developer makes once and applies to hundreds of units must be made individually by the owner and architect on a custom project — from footing depth to cabinet pull finish. That personalization is the point. It is also the primary source of schedule overrun.
A Gantt chart built for custom home construction does two things that a generic construction schedule cannot: it shows every owner decision as a milestone with downstream dependencies, and it places long-lead procurement items on the critical path where they actually live — not in a parallel column that everyone ignores until the kitchen cabinets are two months late.
Pre-Construction Phase: The Schedule Within the Schedule
For a custom home, pre-construction is not a formality. It is a 6–18 month process with its own internal Gantt that must complete before the first shovel breaks ground. Owners who treat pre-construction as overhead to minimize end up with underpriced contracts, underdeveloped construction documents, and a GC who needs daily clarifications during framing.
Pre-construction milestones that belong on the Gantt:
Lot acquisition and due diligence: The geotechnical investigation (soil borings) determines foundation type. Expansive clay soils require an engineered pier-and-beam system or post-tension slab. High water table requires waterproofed basement walls or eliminates the basement entirely. Get the geotech report before finalizing the design — discovering that helical piers are required after the architect has designed spread footings means redrawing the foundation plan.
Architectural design phases: Schematic → design development → construction documents. Each phase transition is a milestone. The owner must review, comment, and approve each phase before the architect proceeds — show that approval milestone explicitly in the Gantt. Design fee is typically 10–15% of total construction cost for full architectural services on a custom home, and the design phase is where scope is defined, not where scope creep is prevented.
HOA and CC&R review (if applicable): Many custom home sites are in HOAs or planned developments with architectural review boards. Submittal requirements, exterior palette approval, maximum height restrictions, and impervious surface coverage limits must be confirmed before permit submission. HOA review can add 4–8 weeks to the pre-construction timeline if design revisions are required.
Permit submission and review: Custom homes are individually reviewed by the jurisdiction's building department — no plan-check shortcut applies. Review time runs 4–16 weeks depending on the jurisdiction and the complexity of the project. Some jurisdictions have expedited review for a fee; include that decision point in the pre-construction Gantt.
Foundation and Framing
Once permits are issued, the construction Gantt begins with the conventional sequence — but custom homes have decision-dependent milestones baked into nearly every phase.
The surveyor sets building corners before excavation begins. Confirm setbacks from all property lines before the survey — errors discovered after excavation begins are expensive. The foundation inspection happens before the concrete pour; show it as a required predecessor.
If the home includes radiant floor heating (hydronic tubing in the slab or gypcrete topping), the tubing must be installed and pressure-tested before concrete is placed. A pressure test failure discovered after the slab pours means jackhammering. Place radiant rough-in and pressure test as explicit predecessors to concrete pour on the Gantt.
Advanced framing techniques (optimal value engineering — OVE) reduce lumber use but require the framing contractor to work from framing drawings that show non-standard stud spacing and corner configurations. Confirm whether the framing sub is experienced with OVE before the contract is awarded; a sub learning OVE on-site adds schedule variability.
High-Performance Envelope
If the owner has specified an energy efficiency target — Passive House, LEED, Energy Star, or a custom blower door target — envelope milestones become critical path items, not quality control afterthoughts.
The blower door test happens after the building is weathertight and before insulation is installed. Results determine whether air sealing work must be redone before insulation can proceed. For Passive House target (≤0.6 ACH50), plan one to two rounds of air sealing iteration; build that time into the schedule. For Energy Star target (≤3.0 ACH50), most well-built homes pass on the first test.
Window and door installation is a watertight milestone — it marks the transition from exterior work to interior rough-in. The Gantt should show all window and door deliveries as predecessors to this milestone. Custom window manufacturers (Marvin, Andersen custom, European tilt-turn suppliers) run 10–16 weeks. If windows are on standard lead time and the schedule shows framing completing at week 12, the windows need to be ordered at or before week 1 of construction.
Systems Coordination: The Hidden Schedule Risk
Custom homes increasingly include systems that require early design decisions and extended lead times:
Home automation: Systems from Crestron, Control4, and Savant require structured wiring with home runs from every device location to a central equipment room. The equipment room location and size must be determined before framing — adding it after framing is complete means moving a wall. Programming the system begins before drywall to identify raceway conflicts. Show home automation design review as a predecessor to framing.
Whole-house generator: Natural gas or propane generator with transfer switch requires a utility interconnect permit (separate from the building permit in most jurisdictions). The interconnect permit process can take 4–8 weeks. Generator pad and underground utility rough-in happen during site work. Show interconnect permit application as an early milestone.
EV charging infrastructure: Most custom home buyers spec Level 2 charging in the garage and potential rough-in for future DC fast charging. Conduit for future charging infrastructure costs almost nothing when installed during electrical rough-in; retrofitting it costs significantly more. Confirm the electrical engineer has sized the panel and service for the owner's EV plans.
Finish Phase: Where the Schedule Goes to Die
The finish phase is where custom home schedules most commonly fall apart, for two reasons: owner change orders and long-lead millwork.
Millwork lead times are the primary schedule anchor in finish work:

Kitchen cabinetry must be ordered at or before drywall start to avoid holding the finish schedule. If the owner has not made final cabinet selections by the time drywall begins, show that as a risk on the schedule with a clear date flag.
Natural stone introduces a two-step procurement chain: stone must be selected and slabs reserved at the quarry or distributor (sometimes requiring a trip to Italy, Brazil, or Spain for exotic stone), but templating cannot happen until cabinets are installed. Imported stone runs 8–12 weeks from template to delivery. The Gantt must show: cabinet installation complete → stone template → stone fabrication and delivery → stone installation. If cabinets are late, stone is late, countertop plumbing rough-in is late, and inspections are late.
Tile work is the schedule wildcard. Complex tile patterns in large custom showers — herringbone marble, custom format porcelain, book-matched stone — are labor-intensive and hard to accelerate. One skilled tile installer working on a complex master shower can spend 3–4 weeks in a single room. Don't schedule tile work as a single line item; break it into rooms with durations that reflect the complexity of the specified pattern.
Managing Owner Change Orders
Owner change orders are the primary schedule risk on custom home projects, and the Gantt chart is the primary tool for communicating their impact.
Every change order during construction costs 3–5× what the same decision would have cost in design. More importantly, changes during construction have schedule consequences that are difficult to communicate verbally. The Gantt chart makes them concrete: "Your decision to add the wine cellar in the basement moves substantial completion from October 15 to December 3 because it adds concrete work, a waterproofing system, and a wine climate control unit that is currently on a 12-week lead."
Establish a change order approval process with the owner before construction begins. Define a decision deadline date for every major finish selection — show those deadlines on the Gantt. A missed decision deadline is not a GC problem; it is an owner schedule risk.
Typical Timeline
A custom home project runs 18–36 months from land purchase to move-in:
- Land acquisition and due diligence: 1–6 months
- Design and permitting: 6–18 months
- Construction: 12–24 months (varies dramatically with project size, complexity, and site access)
- Technology and AV commissioning: 2–4 weeks (often overlooked; smart home systems require programming time after construction is complete)
The Gantt chart is the owner's primary tool for understanding why the schedule is what it is, and for seeing — in advance — what their decisions cost in time. Use it actively throughout the project, not just at kickoff.
