How to Use a Gantt Chart for Online Course Creation and Launch
Online course creators consistently underestimate how many parallel workstreams a successful course launch requires. Content production, platform setup, email marketing, audience building, beta testing, and the launch sequence itself all need to run in parallel -- and they have dependencies that, when ignored, cause launch-day failures like a checkout page that does not work or a course that goes live before the email sequence is configured.
A Gantt chart for online course development maps all of these tracks in one view, makes dependencies explicit, and gives you a production schedule that is realistic rather than aspirational. This guide covers the full lifecycle from course design through post-launch evergreen automation.
Course Design Phase
Course design is pre-production. Do not record a single video until the design phase is complete -- re-recording content because the course structure changed is one of the most expensive mistakes course creators make.
Learning objective definition using Bloom's Taxonomy is the foundation. Bloom's Taxonomy defines six levels of learning: Remember, Understand, Apply, Analyze, Evaluate, and Create. For skill-based courses, objectives should be written at the Apply level or above. "Students will be able to apply X to solve Y" is a testable, measurable objective that drives course design. "Students will understand X" is not -- understanding is not a skill a student can demonstrate.
Write one primary learning objective per module before designing any content. The objective drives the lesson structure, the assessment design, and the evidence that learning occurred.
Audience analysis and prerequisite definition. Who is the student? What do they already know? What software, tools, or background knowledge are required? Defining prerequisites explicitly reduces refund requests from students who bought a course they were not ready for.
Course outline and module structure. Map every module, lesson, and assessment. A typical 4-6 hour course might have 6-8 modules with 4-6 lessons each. For each lesson, note the delivery format (talking head video, screen recording, audio only, written tutorial), approximate length, and any resources required (slides, worksheets, templates).
Assessment design. Quizzes, assignments, capstone projects, and peer reviews each serve different pedagogical purposes. Quizzes test retention. Assignments test application. Capstone projects test synthesis. Design assessments for each level of Bloom's relevant to your course objectives.
Storyboarding each lesson. Before recording, write or outline each lesson fully. Many creators skip this and produce rambling content that needs heavy editing. A storyboard does not need to be shot-by-shot -- it can be a detailed outline with key talking points, transitions, and visual cues for screen recordings.
Content Production
Content production is the longest and most resource-intensive phase for most course creators. Plan it accurately.
Production time ratio. The industry benchmark is 3-5 hours of production work per 1 hour of finished video content. A 6-hour course requires 18-30 hours of recording, editing, and post-production time. If you are also writing scripts, add time for that separately. Use this ratio to build realistic task durations in your Gantt chart.
Slide deck creation per module should be completed before recording begins for each module. Do not record and design slides simultaneously -- the cognitive load is too high and quality suffers on both.
Script writing (if you script fully rather than outline): budget 1-2 hours per lesson. Scripted delivery is more polished but can sound wooden unless practiced. Many creators find a structured outline produces more natural delivery with similar clarity.
Video recording. Batch recording by module -- record all lessons in a module in one session rather than recording one lesson at a time across multiple sessions. Batching preserves energy and visual consistency (same lighting, same outfit, same background).
Screen recording for technical demos. Screen recordings require a separate workflow: software setup, test runs, the recording itself, and editing to remove mistakes and dead air. Budget more time than you expect.
Audio recording and editing. If recording voice separately from video (common for screen recordings), audio editing adds a step. Clean audio is more important than perfect video -- students tolerate imperfect video quality but abandon courses with poor audio.
Video editing and color correction. Editing is typically the longest single production step. If outsourcing, factor in turnaround time (2-5 business days for a freelance editor) and revision cycles.
Thumbnail and graphic creation. Module thumbnails, course cover image, and any in-video graphics need to be designed consistently. If working with a designer, this track starts earlier in production.
Platform Setup and Technical Track
Platform setup must be complete before launch and ideally before the beta cohort runs.
LMS selection and configuration. Common platforms: Teachable and Thinkific for creator-focused hosted platforms; Kajabi for creators who want LMS plus email marketing and community in one tool; Podia for simpler setups; Circle for community-first courses; Udemy and Skillshare for marketplace distribution. For corporate training, options include TalentLMS, Absorb, and Docebo. Each platform has different setup time requirements -- budget 1-2 weeks for initial configuration and content upload.
Payment gateway setup. Stripe is the most common processor for direct-to-consumer courses. If offering payment plans, configure installment logic. If offering group or team licenses, configure those SKUs. Test every checkout flow before launch.
Email marketing integration. Your LMS must be connected to your email marketing platform (ConvertKit, ActiveCampaign, Mailchimp, Klaviyo) so that course enrollment triggers email sequences automatically. Test this integration thoroughly -- broken enrollment emails are a top cause of student confusion post-launch.
Community platform setup. If your course includes a community component (Slack workspace, Circle community, Facebook Group, Discord server), configure and test it before the beta cohort arrives.
Pre-Launch Marketing Track
Pre-launch marketing runs concurrently with content production. Starting marketing only after content is complete compresses the timeline unnecessarily.
Lead magnet and landing page. The waitlist landing page should go live as early as possible -- ideally when production begins -- so you are building an audience while you create content. A lead magnet (free resource relevant to the course topic) grows the waitlist faster than a bare "coming soon" page.
Waitlist email sequence. A 3-5 email nurture sequence for waitlist subscribers builds anticipation, establishes authority, and primes buyers for the launch. Write and configure this sequence before the waitlist page goes live.
Podcast, YouTube, and social content. Audience-building content that runs during the production period brings cold traffic onto your waitlist. Plan this content calendar explicitly as a production track alongside course content -- they are parallel, not sequential.
Beta cohort launch. A beta (or "founding member") launch runs 3-6 weeks before the main launch at 50-70% of the planned price with a cohort of 50-200 students. Beta students get access first, receive direct support from the creator, and provide testimonials, feedback, and course completion data. The beta launch is not optional for first-time course creators -- testimonials are essential conversion assets, and beta feedback reveals content gaps before they become public reviews.
Testimonial collection. After the beta cohort completes the course (or reaches the midpoint), collect testimonials via a structured survey. Specific testimonials that name the outcome achieved ("I went from X to Y in Z weeks") convert dramatically better than generic praise.
Launch Sequence
The main launch is a 7-14 day event with a structured email sequence and supporting content.
Cart open date. Set and communicate a cart open date to your waitlist in advance. Anticipation drives Day 1 sales, which are typically the highest sales day of a launch.
Launch email sequence. The standard launch sequence runs 5-7 emails over 7-10 days: value email → social proof email → FAQ email → case study email → close warning email → close email. Each email serves a specific persuasion function. Write the full sequence before cart open.
Webinar or live Q&A. A live event mid-launch (typically Day 4-6) converts fence-sitters by providing direct interaction with the creator. Budget time to promote the webinar, host it, and follow up with replay to attendees who missed it.
Affiliate partner activation. If you have affiliate partners promoting the launch, they need assets (email copy, social graphics, affiliate links, banner ads) 2 weeks before cart open. Affiliate onboarding is its own project track.
Cart close and scarcity mechanics. Enrollment closes on a specific date and time. Genuine scarcity (price increases after close, bonus content expires, limited seats) drives the late-launch sales spike. Whatever mechanics you use, they must be true -- manufactured scarcity erodes trust.
Post-Launch and Evergreen Automation
Evergreen automation. After the live launch, most creators convert to an evergreen model: new students can enroll any time, entering an automated version of the launch sequence. Configure the evergreen funnel before the live launch ends so the transition is seamless.
Student success tracking. Monitor course completion rates (industry average: 10-15% complete paid courses). A completion rate significantly below 15% indicates a course design or engagement problem. Track module dropout points -- where students stop watching -- to identify content that needs improvement.
Refund tracking. Monitor refund requests in the first 30 days. Refund clusters around specific content can indicate a mismatch between sales page promises and course content.
Iteration roadmap. Based on beta feedback, student questions, and completion data, plan a content update cycle -- typically 6-12 months after launch. Updated courses maintain search rankings, attract returning students, and reflect your improved teaching skills.
