Switching to a third-party logistics provider or adding a new 3PL to your network is a significant operational change. Most onboardings fail to hit their go-live date — not because the 3PL isn't capable, but because neither party managed the project with the discipline it requires. Integrations get delayed. SLAs aren't defined before inventory arrives. Training happens the week of go-live.

The second failure mode is going live before the system is ready. Orders start flowing before EDI connections are tested. Inventory arrives before put-away logic is configured. Return workflows are never mapped because they weren't part of the onboarding checklist. Phase 4: Inventory Transfer (Weeks 7–11)

  • [ ] Pre-transfer inventory count at current location — confirm accuracy before moving
  • [ ] First inventory receipt at 3PL facility with your team on-site
  • [ ] Verify put-away accuracy: confirm items go to correct locations per configuration
  • [ ] Reconcile system vs. physical count after first receipt
  • [ ] Complete remaining inventory transfer once first receipt validates successfully

Phase 5: Parallel Testing (Weeks 9–12)

  • [ ] Run live orders through 3PL while maintaining current fulfillment as backup
  • [ ] Validate pick accuracy, ship time, and carrier booking against SLAs
  • [ ] Test returns processing end-to-end: customer return → 3PL receipt → inventory update
  • [ ] Confirm customer-facing tracking and notification workflows work correctly
  • [ ] Identify any gaps between expected and actual performance
  • [ ] Go/no-go decision based on parallel test results

Phase 6: Go-Live and Hypercare (Weeks 11–16)

  • [ ] Cutover all order flow to 3PL on confirmed date
  • [ ] Daily performance review for first 30 days: fill rate, accuracy, ship time
  • [ ] Weekly joint call between your ops team and 3PL account manager
  • [ ] Document and escalate any SLA miss immediately — do not let issues accumulate
  • [ ] Confirm billing reconciliation process is working correctly
  • [ ] 60-day performance review: assess against original SLA commitments

Common Mistakes

1. Starting systems work before the contract is signed. Scope changes after kickoff are expensive. Lock the contract, including SLAs and service scope, before any integration work begins.

2. No named project manager on either side. Without a single point of accountability at both organizations, coordination happens by committee and deadlines slip without consequence.

3. Skipping parallel testing. Cutting over to the 3PL without a parallel test period means your first real orders are also your first test. Any defect surfaces as a customer miss.

4. SLAs defined after go-live. If you don't define pick accuracy and ship time SLAs before inventory arrives, you have no basis to hold the 3PL accountable for early performance.

5. Inventory count skipped before transfer. Moving inaccurate inventory to a 3PL creates discrepancies that neither party can explain. Count before you transfer.

FAQ

How long does 3PL onboarding take?

8–12 weeks for a standard onboarding without custom integrations. 12–16 weeks if you're building EDI from scratch or have complex kitting and value-added services.

Should we transfer all inventory at once or in batches?

Batches. Start with one product category or warehouse zone. Validate accuracy before sending the rest. One failed batch is recoverable; a failed full transfer is not.

What SLAs should we define upfront?

At minimum: inbound receiving time (hours from dock to system), pick accuracy rate (%), ship on time rate (%), damage rate, and return processing time.

What if the integration is delayed?

The integration timeline gates everything else. If IT is delayed by more than a week, recalibrate the go-live date immediately rather than cutting corners on testing.

How do we handle disputes over SLA misses?

Document every miss with data at the time it happens. Letting misses accumulate without documentation makes them unresolvable in a quarterly review.
