Step 2: Map the Recruiting Timeline Per Role

Each engineering hire has roughly this timeline:

Total: 10–20 weeks from job description live to productive engineer. Plan accordingly.

Step 3: Build the Infrastructure Setup Phase (Week 1-2)

Step 5: Add Buffer for Declined Offers

Every hiring plan needs an offer decline scenario:

  1. Offer decline contingency - Candidate 2 in pipeline — add 2-3 weeks for each role
  2. Re-sourcing if needed — add 2-4 week re-sourcing task per role

A best-practice hiring plan assumes one in three final-round candidates declines the offer. Build this into the timeline rather than discovering it after the fact.

Step 6: Build Onboarding Workstream

Map when the expanded team reaches different productivity levels:

  2. Full team headcount achieved — milestone
  3. Team at 50% target velocity — milestone (typically 4-6 weeks after last hire starts)
  4. Team at full target velocity — milestone (typically 8-12 weeks after last hire starts)

Common Mistakes

Assuming 100% offer acceptance. Budget for 1 in 3 final-round candidates declining. Keep a warm pipeline of candidates at offer stage, not just first-round.

No structured onboarding. Engineers who onboard without structure take 3-4x longer to become productive. A 30/60/90 day plan for each engineer compresses ramp time significantly.

Interviewer fatigue. If 4 engineers are interviewing every candidate, recruiting burns team capacity. Limit interviewers per role and stagger hiring waves.
