Phase 2: Configuration (Weeks 4–14)

Phase 5: Go-Live (Week 16–24, depending on complexity)
Go-live is not the end of the project. It is a milestone within the project.
Go-live day checklist:
- Data migration final run (migrating the last batch of records from the cutoff date to today)
- All user accounts created and permissions configured
- All integrations tested in production (not just sandbox/staging)
- Executive communication to sales team announcing go-live

Data migration final run:
The first full migration happened in UAT. The go-live migration is a delta load — any records created or updated in the legacy system since the UAT migration must be captured. Phase 6: Post-Launch Hypercare Period (Days 1–30)
The 30-day hypercare period is when the implementation team stays in close support mode while users build habits.

- Daily office hours (30-minute drop-in session where implementation consultant or sales ops takes questions)
- Weekly stakeholder sync (what's working? what's breaking? what do reps complain about?)
- Rapid issue triage: bugs or workflow gaps identified in the first two weeks need fast resolution or adoption suffers
- Manager reinforcement: managers must be actively using CRM themselves during hypercare. If managers aren't living in the platform, reps won't either.
Common hypercare issues:
- Reps reverting to spreadsheets or email for pipeline tracking (the old system was faster; the new system isn't learned yet)

Phase 7: Adoption Reporting (Days 30–90)
At 30, 60, and 90 days post-launch, measure adoption. Adoption is the indicator of implementation success — not whether the platform is live, but whether the sales team is using it.

- Below 50% by week 4 signals a serious adoption problem
Record completeness:
- What percentage of Opportunities have all required fields populated?
- What percentage of deals closed in the past 30 days have a full activity history?
- A record completeness score below 70% means reps are using the CRM to log outcomes but not to manage their process
Activity logging rate:
- Are calls, emails, and meetings being logged in CRM (vs. living only in email/calendar)?
- For companies using email sync: what percentage of outbound sales emails are visible in CRM?
Pipeline accuracy:
- Close date slip rate: are deals staying at forecasted close dates or slipping week-over-week?
- Stage conversion rates: are they consistent with historical norms, or do certain stages have 0 movement?
Adoption reporting cadence:
- Weekly for first 60 days: sales ops reports to sales leadership
- Monthly from day 61 forward: steady-state adoption tracking
