A learning management system implementation touches every department in an organization. HR, IT, L&D, legal (for compliance training records), and every employee who will use the system all have a stake in whether the rollout succeeds. Without a structured project plan, LMS implementations sprawl: the platform is configured before content is migrated, SSO breaks at go-live, learners receive login credentials before they have been told what the system is for.
A Gantt chart keeps an LMS implementation on track by making every workstream visible and every dependency explicit. The critical path for most implementations runs through platform configuration → integration testing → content migration → UAT → go-live, and delays at any point cascade. Organizations that plan the implementation in a Gantt chart and review it weekly consistently go live on schedule; those that rely on email threads and status calls do not.
A typical LMS implementation for a mid-size organization (500–2,000 users, existing content library, standard HRIS/SSO integrations) takes 16–20 weeks from vendor contract to go-live. Larger organizations, complex integrations, or significant custom development extend this to 24–32 weeks.
Platform selection is not a pre-project activity — it is the first phase of the project, and it belongs on the Gantt.
Requirements documentation — before issuing an RFP, the L&D team must document requirements across four dimensions: functional (what the platform must do — SCORM/xAPI content hosting, assessments, completion tracking, certificates, reporting), technical (SSO protocol — SAML 2.0 or OIDC, HRIS integration method — API or SFTP flat file, mobile app availability, browser/device support), compliance (21 CFR Part 11 for FDA-regulated industries, WCAG 2.1 AA accessibility, data residency requirements), and commercial (pricing model — per-seat vs. unlimited, implementation support, SLA). Budget 2–3 weeks.
RFP distribution — issue the RFP to 4–6 qualified vendors. Allow 2 weeks for vendor responses.
Demo scheduling and evaluation — conduct structured demos with 3 finalist vendors using a standardized scoring rubric. The scoring rubric should weight requirements by priority. Reserve 1.5–2 hours per demo; budget 2 weeks for all demos and scoring.
Reference checks — contact 2–3 customer references for each finalist. Ask specifically about implementation support quality, time to go-live, and integration experience. Budget 1 week.
Contract negotiation and execution — legal review, data processing agreement (DPA) negotiation, and contract execution typically take 2–4 weeks. Do not start implementation-phase activities before contract execution.
Implementation kickoff meeting — align the vendor implementation team and your internal project team on project structure, communication cadence, escalation paths, and the implementation Gantt. This is the moment to validate the vendor's project plan against your own and flag any discrepancies.
System architecture documentation — the vendor's implementation team should provide a system architecture diagram showing how the LMS connects to your HRIS, SSO provider, video hosting, and any other integrated systems. Validate this against your actual IT environment.
User role and permission design — define the user roles required (learner, manager, L&D administrator, system administrator, external/contractor learner) and the permissions each role requires. This design drives configuration and is difficult to change after content is loaded.
Course catalog and learning path architecture — design the course catalog structure (categories, subcategories, audiences) before content is migrated. A well-designed catalog makes content findable; a poorly designed one creates a dumping ground that learners abandon.
Integrations are typically the highest-risk phase of an LMS implementation. Build in more time than the vendor estimates.
HRIS integration — the HRIS is the source of truth for user provisioning: new hire accounts created automatically, terminated employee accounts deactivated, department and job title metadata kept current. Integration methods:
Budget 3–4 weeks for HRIS integration: design (1 week), development/configuration (1–2 weeks), testing (1 week).
SSO/SAML integration — single sign-on allows employees to access the LMS with their corporate credentials, eliminating a separate LMS password. Configure the SSO integration with your identity provider (Okta, Azure AD, OneLogin, or equivalent). Common issues: attribute mapping mismatches, certificate expiration, session timeout configuration. Budget 2–3 weeks.
Video hosting integration — if your L&D team hosts video content in Vimeo, Kaltura, or YouTube, configure the integration so videos stream from the original host into the LMS player rather than uploading duplicate files. This preserves video quality and simplifies content management.
Virtual instructor-led training (vILT) integration — if you deliver live online training, integrate the LMS with your web conferencing platform (Zoom, Teams, Webex) so learners can register for sessions, receive calendar invites, and have attendance automatically recorded in the LMS.
Integration testing — test every integration with synthetic test users before real employee data is involved. Test the HRIS sync by creating, modifying, and terminating test users in the HRIS and verifying the LMS reflects the changes correctly. Test SSO login from multiple browsers and devices.
Content migration runs in parallel with integration work. Start it as soon as the course catalog architecture is finalized.
Content inventory — audit every existing course, module, video, PDF, and assessment across all current platforms and file shares. Categorize each item: migrate as-is, migrate and update, retire, or rebuild from scratch.
SCORM packaging — SCORM (Sharable Content Object Reference Model) is the standard packaging format for e-learning content. Existing courses built in Articulate Storyline, Adobe Captivate, iSpring, or similar tools can be exported as SCORM 1.2 or SCORM 2004 packages. Verify that your new LMS supports the SCORM version your authoring tools export. xAPI (Tin Can) is the modern alternative and offers richer tracking data.
Metadata tagging — every course in the LMS should have accurate metadata: title, description, estimated duration, competency tags, audience, and required/elective designation. Metadata quality drives search and recommendation quality. Tagging 200 courses manually takes 2–3 weeks of dedicated effort.
Content upload and QA — upload packaged SCORM files, test playback, verify completion tracking fires correctly, and confirm that completion data flows through to the learner transcript. Each course should be tested by at least one person who was not involved in uploading it.
Pilot cohort selection — select 20–50 users representing the full demographic of your learner population: different departments, seniority levels, device types (desktop, mobile), and levels of technical comfort. Include some power users who will stress-test the system and some low-tech users who will surface usability issues.
UAT test script — create a structured test script covering: account creation and SSO login, course enrollment (self-enrollment and manager-assigned), course launch and completion, assessment taking, certificate download, transcript access, and manager reporting. Each test step should have an expected result and a pass/fail designation.
UAT feedback collection — collect structured feedback (a form works fine) rather than relying on informal comments. Categorize issues by severity: showstopper (blocks go-live), major (must fix before go-live), minor (fix in Phase 2). Fix showstoppers and majors before setting the go-live date.
System administrator training — your LMS administrators need hands-on training before go-live: user management, course enrollment, reporting, bulk uploads, and system configuration. Most vendors provide 2–4 hours of live training; supplement with vendor documentation and recorded walkthroughs.
Manager training — if managers will have a role in assigning or tracking team learning (common for compliance training), provide a focused 30–60 minute session covering the manager dashboard and reporting.
Help desk preparation — brief your IT help desk on common LMS issues (login problems, course not launching, completion not recording). Provide a troubleshooting guide and escalation path.
Communication plan — employees should not receive login credentials as their first notification that a new LMS exists. Build a 3-touch communication sequence:
Intranet/SharePoint resources — post a quick-start guide, FAQ, and system requirements page on your intranet before go-live.
Required course enrollment — pre-enroll all learners in any required compliance courses (annual safety training, code of conduct, etc.) so the courses are waiting in their LMS dashboard on day one.
Go-live day protocol — assign a dedicated point of contact on go-live day to monitor for and triage issues. Have the LMS vendor's technical support on standby.
First-week monitoring — track login rates daily (what percentage of users have logged in), helpdesk ticket volume and categories, and course enrollment rates.
30-day metrics — login rate (target: 70%+ of learner population), active course completions, helpdesk ticket trends.
90-day assessment — completion rate for required courses, learner satisfaction survey (Net Promoter Score or 5-point satisfaction rating), manager satisfaction with reporting tools.
Phase 2 planning — most LMS implementations defer advanced features to Phase 2: social learning (discussion forums, peer ratings), AI-driven learning recommendations, manager coaching tools, advanced custom reporting. Plan Phase 2 during the Phase 1 hypercare period, when you have a clear picture of what Phase 1 delivered and what gaps remain.
Map these dependencies explicitly in your Gantt chart. An LMS implementation without dependency tracking is a project that will discover its sequencing errors at the worst possible moment.
