Network infrastructure projects are invisible until something goes wrong. A successful deployment means employees show up on Monday and everything works exactly as it did before — but faster, more reliable, and more secure. The work that makes that possible happens over weeks or months and involves hardware procurement, physical installation, complex configuration, thorough testing, and a carefully choreographed cutover. None of that happens without a plan.

A Gantt chart is the planning tool that network infrastructure projects need. It makes hardware lead times visible, sequences the configuration work that can't start until equipment arrives, schedules the testing phases that can't be rushed, and defines the cutover window that has to be executed precisely. This post walks through a complete enterprise network project Gantt — from requirements gathering through post-cutover monitoring.

Why Network Infrastructure Projects Need Careful Scheduling

Network infrastructure has three characteristics that make scheduling critical:

Hardware lead times are long and variable. Switches, routers, and firewalls from major vendors like Cisco, Aruba, Juniper, and Fortinet have lead times that currently range from 8 to 20 weeks or more, depending on model and market conditions. If you order hardware when you need it, you won't receive it when you need it.

Work must be sequenced. You can't configure a switch that hasn't been racked. You can't test failover until both primary and secondary paths are configured. You can't migrate users until testing is complete. Every task has a predecessor.

Cutover windows are finite. Most enterprise network cutovers happen during off-hours maintenance windows — typically Friday night to Sunday morning. If the work isn't ready when the window opens, you either push the cutover date (another week of risk with the old infrastructure) or execute an unprepared cutover (higher risk of outage). The Gantt is what ensures you're ready when the window arrives.

Phase 1: Requirements Gathering and Design (Weeks 1–4)

Every network project starts with understanding what the network needs to support.

Gantt tasks:

  • Stakeholder interviews: IT leadership, security, operations, applications teams
  • Current-state documentation: topology diagram, IP addressing scheme, VLAN structure, routing configuration, firewall rules
  • Traffic analysis: what are the peak traffic patterns? Where are the bottlenecks?
  • Growth projections: user count, device count, bandwidth requirements for next 3–5 years
  • Application inventory: latency-sensitive applications, bandwidth-intensive applications, applications with specific network requirements (VoIP, video conferencing, real-time data)
  • Security requirements: segmentation requirements, compliance obligations (PCI, HIPAA, SOC 2), zero-trust posture goals
  • Future-state network design: topology, hardware selection, redundancy model, IP addressing plan, VLAN redesign (if applicable), routing protocol selection
  • Design review and approval milestone

The design approval milestone is a gate. Procurement cannot start until the design is approved — because the design determines what hardware is being purchased. Organizations that start ordering equipment before the design is final often order the wrong equipment or miss required components.

Phase 2: Vendor Selection and Procurement (Weeks 3–12)

Once the design is approved, procurement begins. This phase runs longer than most projects expect.

Procurement Gantt tasks:

  • Bill of materials (BOM) finalization from approved design
  • Request for quote from primary vendor(s) and any secondary/backup vendors
  • Pricing and lead time confirmation — get lead times in writing, not estimates
  • Purchase order approval and submission milestone
  • Lead time period (show as a Gantt bar: 8–20 weeks depending on hardware)
  • Order status tracking cadence (weekly check with vendor on order status)
  • Hardware receipt milestone (when equipment arrives at the organization's dock or staging location)
  • Receiving and inventory verification (every device counted and serial numbers recorded)
  • Shipping damage inspection

The lead time bar is the most important visual element in the early Gantt. If you're looking at a 16-week lead time for core switches and your target cutover is in month 5, your procurement order needed to be placed before the project started. The Gantt makes this arithmetic undeniable.

Multi-vendor environments: If your design uses different vendors for switching, routing, and security (common), show each vendor's order and lead time as a separate Gantt bar. The installation phase can't start until all hardware is on hand.

Phase 3: Site Survey and Cabling (Weeks 4–16, Partial Overlap with Procurement)

While hardware is on order, physical infrastructure preparation can begin.

Site survey and cabling Gantt:

  • Site survey: walk every wiring closet, server room, and data center space. Document rack space availability, power and cooling capacity, cable pathways, and any physical constraints.
  • Cabling design: determine cable routes, patch panel layout, cable quantities
  • Cabling contractor selection (if using a third party)
  • Cable installation: structured cabling (Cat6A or fiber depending on design), from distribution frames to work areas, between IDF and MDF
  • Cable labeling (both ends of every run, per TIA-606 or equivalent standard)
  • Cable testing and certification (all runs tested with a certification tester — Fluke DSX or equivalent — with pass/fail reports)
  • Cabling documentation: cable schedule updated with test results, as-built drawings
  • Cabling complete milestone

Cabling takes longer than people expect, especially in occupied buildings. Running cable through walls, above ceilings, and in conduit requires coordination with building management and often can only happen after hours. Plan the cabling phase with realistic durations and buffer.

Phase 4: Staging and Pre-Configuration (Weeks 10–18)

Once hardware arrives, configure it before it goes into production. Do this in a staging environment — a lab, a spare rack, or a dedicated staging area — not in the production network.

Staging Gantt tasks:

  • Staging environment setup (rack, power, console access, temporary network connectivity)
  • Hardware inventory and firmware verification (every device should run the approved firmware version)
  • Firmware upgrades (apply security patches and fixes before deployment)
  • Base configuration templates: build configuration templates for each device role (access switch, distribution switch, core switch, edge router, firewall)
  • Configuration application: apply templates to each device, customize per-device settings (hostname, management IP, VLAN assignments, routing configuration)
  • Configuration review: a second engineer reviews each device configuration before it leaves staging
  • Security hardening: disable unused ports, enable port security, configure SNMP community strings, apply access control lists, enable logging
  • Firewall rule review: firewall rule base reviewed and rationalized before deployment
  • Staged network connectivity test: interconnect devices in staging and verify routing, VLAN communication, failover behavior
  • Staging complete milestone

Staging is where you catch configuration errors in a safe environment. Don't skip it. An error in a firewall rule discovered during staging is a one-hour fix. The same error discovered at 2 AM during production cutover becomes a potential outage.

Phase 5: Testing and Validation (Weeks 16–20)

Before any production cutover, validate that the new infrastructure works as designed.

Testing Gantt:

  • Test plan documentation: what will be tested, what constitutes pass/fail for each test case?
  • Connectivity testing: can all VLANs communicate as designed? Is routing converging correctly?
  • Performance testing: throughput testing between critical points, latency measurement for latency-sensitive applications
  • Failover testing (critical): remove primary link, primary switch, or primary firewall — does the backup take over within the expected timeframe? Does it recover when primary is restored?
  • Security testing: verify that segmentation is working (traffic that should be blocked is blocked, traffic that should be allowed is allowed)
  • Application testing: do business-critical applications function correctly over the new network? Run actual workloads, not just pings.
  • Management system testing: SNMP monitoring, syslog, NetFlow (if applicable), network management platform connectivity
  • Wireless testing (if in scope): coverage validation, throughput testing, roaming behavior
  • Test results documentation
  • Testing sign-off milestone

Failover testing deserves its own Gantt bar. Schedule it separately from other testing — it's disruptive to the staging network and requires focused attention. Test all defined failure scenarios: switch failure, link failure, WAN failure, firewall failure.

Phase 6: Cutover Planning (Weeks 18–22)

Cutover is a project within the project. It needs its own detailed plan.

Cutover planning Gantt:

  • Cutover plan documentation: step-by-step procedure for every action during the cutover window, with estimated duration per step
  • Rollback plan documentation: if the cutover fails at any point, exactly how do you restore the old network?
  • Cutover window selection: coordinate with IT leadership, application teams, and any 24/7 operations to find the lowest-impact window
  • Stakeholder notification: notify all affected parties of the maintenance window at least 2 weeks in advance
  • Support team coordination: who is on call during and after cutover? What's the escalation path?
  • Cutover dry run (optional but recommended for complex projects): walk through the cutover plan step-by-step in a staging environment
  • Pre-cutover checklist review milestone
  • Cutover go/no-go decision meeting (the day before or morning of the cutover)

The go/no-go meeting is a formal gate. All parties confirm that testing is complete, the rollback plan is ready, support teams are available, and stakeholders are notified. If any condition is not met, the cutover is postponed.

Phase 7: Cutover Execution

Cutover is not a Gantt phase — it's a timed sequence measured in hours, not weeks. But its start date appears on the Gantt as a milestone, and all predecessor tasks gate it.

During the maintenance window:

  • Implement physical changes: rack new equipment, connect fiber and copper to new switches
  • Activate new configuration on a port-by-port or segment-by-segment basis
  • Test connectivity after each segment migration
  • Monitor for errors (console, syslog, monitoring systems)
  • Validate application functionality after each segment goes live
  • Complete cutover and close maintenance window
  • Rollback (if required) and reschedule

Post-cutover (same night or next morning):

  • Verify all users can access required resources
  • Monitor error rates and performance metrics
  • Network team on standby for issues

Phase 8: Monitoring Setup and Documentation (Weeks 22–26)

A new network that isn't being monitored is a liability.

Post-cutover monitoring Gantt:

  • Network monitoring platform configuration: add all new devices to SNMP monitoring, configure performance thresholds and alerts
  • Syslog configuration: all devices sending logs to SIEM or log management platform
  • NetFlow or sFlow setup (traffic analysis, anomaly detection)
  • Baseline establishment: capture normal traffic patterns, CPU/memory utilization, error rates during the first two weeks of operation
  • Alert tuning: adjust thresholds to reduce false positives while retaining meaningful alerts
  • Network topology documentation update (as-built diagrams)
  • Device configuration backup automation
  • Runbook updates: update IT operations runbooks to reflect new infrastructure
  • Knowledge transfer to operations team (training on new platform)
  • Project close milestone

Documentation is as important as the network itself. When an engineer who wasn't part of the project needs to troubleshoot an issue at 3 AM, they need accurate as-built diagrams and documented configurations. Don't let documentation be the thing that gets dropped because the project ran long.

Compliance Validation Stream

For regulated environments (PCI DSS, HIPAA, SOC 2), add a compliance validation stream running parallel to the technical work.

Compliance Gantt:

  • Compliance requirements review: what network controls are mandated by the applicable framework?
  • Network segmentation verification: cardholder data environment, PHI systems, or other regulated data is properly isolated
  • Firewall rule documentation: formal rule base documentation with business justification for each rule
  • Penetration test scheduling (run against new infrastructure after cutover, before compliance audit)
  • Compliance audit readiness review
  • Compliance sign-off milestone

Building the Network Infrastructure Gantt

The critical path in a network project almost always runs through procurement. Start there: determine hardware lead times, back-calculate the PO submission deadline, and confirm the project can meet the target cutover date. If lead times make the date impossible, the Gantt reveals that in week one rather than week ten.
