Whether you are opening a new office, consolidating locations, or reconfiguring an existing floor to accommodate hybrid work, space planning is a multi-month project with tight interdependencies. Furniture cannot be ordered before the floor plan is finalized. IT infrastructure cannot be cabled before construction is complete. Employee move schedules depend on furniture delivery and technology commissioning. A Gantt chart for space planning makes all of these dependencies visible — and keeps the project from colliding with itself on move day.

Why Space Projects Fail Without a Timeline

The most common space planning failure: furniture and IT orders placed before the space design is locked, then the design changes and everything needs to be reordered. The second most common: IT infrastructure is not commissioned until after furniture is installed, requiring furniture to be moved to run cable. The third: employee move scheduling is announced before furniture and technology are confirmed ready — and then employees arrive on move day to find their desks not set up.

All three failures are sequencing failures. A Gantt chart is a sequencing tool.

Phase 1: Headcount Forecast and Space Program (Weeks 1–4)

Space planning starts with people, not floor plans. The space program is the document that translates headcount into square footage requirements.

The space program determines whether you need to expand, consolidate, or reconfigure — which determines whether you are doing a new lease, a sublease, or a renovation.

Milestone: Space program approved by real estate, HR, and executive leadership.

Phase 2: Space Needs Analysis and Site Selection (Weeks 3–8)

With the space program in hand, evaluate existing space (can current footprint be reconfigured to meet needs?) and potential new locations (if expansion or relocation).

For new locations: assess each candidate against: location (commute access for employee base), building quality and system age (HVAC, electrical capacity, fiber connectivity), landlord reputation, lease terms, floor plate efficiency, and total occupancy cost.

Engage a tenant representation broker to negotiate lease terms. The broker negotiation runs in parallel with space design and should be complete before significant capital is committed to the buildout.

Milestone: Site selected. Letter of intent (LOI) signed or lease executed.

Phase 3: Floor Plan Design (CAD/BIM) (Weeks 6–14)

Interior design and space planning begin with the executed lease or lease LOI — do not start detailed design until the space is confirmed.

Design phases:

  1. Schematic design (Weeks 6–9): Block plan showing departmental zones, core locations, circulation paths.
  2. Design development (Weeks 9–12): Detailed floor plan with individual workstations, conference rooms, and support spaces. Furniture zones defined. FF&E planning begins.
  3. Construction documents (Weeks 12–14): Permit-ready drawings including reflected ceiling plan, electrical plan, mechanical plan, plumbing, and finishes schedule.

Design tools: AutoCAD for 2D, Revit for BIM (building information modeling). BIM is preferred for complex buildouts because it coordinates all disciplines (architectural, MEP, structural) in a single model and reduces coordination errors during construction.

Milestone: Design development drawings approved by client and landlord (if landlord approval required). Construction documents issued for permit.

Phase 4: Furniture, Fixtures, and Equipment (FF&E) Procurement (Weeks 10–22)

FF&E procurement is one of the longest lead time items in a space project. Specify, order, and budget 12–16 weeks minimum for standard office furniture from major manufacturers (Herman Miller, Steelcase, Haworth). Custom millwork and specialty items may require 18–24 weeks.

Procurement sequence:

  1. Furniture specification (Weeks 10–13): Interior designer specifies every line item — chairs, desks, tables, storage, lounge furniture — with manufacturer, model, finish, and fabric.
  2. Bidding and vendor selection (Weeks 13–15): Obtain bids from 2–3 furniture dealers. Evaluate on price, delivery lead time, installation capability, and warranty.
  3. Purchase order issuance (Week 15): Issue POs immediately upon vendor selection. Every week of delay at this stage pushes out delivery and installation.
  4. Manufacturing lead time (Weeks 15–26): Furniture in production. Track production milestone updates from dealer.
  5. Pre-delivery inspection (Week 26 minus 1): Inspect furniture at the dealer warehouse before delivery to confirm no defects.
  6. Delivery and installation (Week 26+): Coordinated with construction completion. See Phase 9.

Milestone: All FF&E purchase orders issued. Delivery dates confirmed with dealer.

Phase 5: IT Infrastructure — Cabling, WiFi, and AV (Weeks 14–22)

IT infrastructure runs in parallel with construction. The sequence within IT:

Structured cabling: horizontal cabling from telecommunications rooms (TRs) to wall outlets and floor boxes. Specified in the construction documents. Cat6A is the current standard for enterprise environments. Fiber backbone between TRs and main distribution frame (MDF). Cable installation happens during the rough-in phase of construction, before walls are closed.

WiFi: Access point locations specified by the network architect based on floor plan density. Access points installed after walls are complete and painted. WiFi commissioning (testing coverage and throughput against design specification) happens before furniture installation.

AV systems: Conference room AV (displays, cameras, codecs, microphones, room booking panels) specified and procured in parallel with furniture. AV installation happens after IT cabling and before furniture. AV commissioning — testing every room for video conferencing quality — is a critical step that is often rushed.

Security systems: Access control (card readers, door hardware), security cameras, and alarm systems. Coordinate with building security if the building operates a shared system.

Milestone: IT infrastructure commissioned. All conference rooms tested and accepted. Network performance meets specification.

Phase 6: Construction and Buildout Milestones (Weeks 14–26)

Construction runs the longest track on the Gantt. Key milestones:

The punch list phase is often underestimated. Plan 2 weeks for punch list resolution and final walk-through before furniture delivery.

Milestone: Certificate of occupancy received. Punch list accepted. Space turned over for furniture installation.

Phase 7: Furniture Delivery and Installation (Weeks 26–28)

Furniture delivery and installation must follow construction completion. Installing furniture into an unfinished space (floors not down, paint not complete) results in damage and return trips.

Coordinate delivery logistics: loading dock access (reserve in advance for multi-building or high-rise projects), elevator reservations, delivery hours (many buildings restrict freight elevator use to off-hours), and protection of finished floors during delivery.

Installation is typically 1–3 days per floor, depending on density. Budget 10% of furniture line items as contingency for damaged items discovered on delivery.

Milestone: All furniture installed per floor plan. Punch list items from installation corrected.

Phase 8: Technology Commissioning (Weeks 27–29)

With furniture installed, technology commissioning finalizes:

Phase 9: Employee Move Schedule (Weeks 28–32, phased by department)

Plan moves by department, not by individual. A phased move schedule moves one department per day or per weekend. This reduces the risk of a single failed move blocking the entire organization.

Move sequence: move departments that are least operationally critical first. Build muscle memory with the move process before you move client-facing or revenue-generating teams. Always move during off-hours or over weekends to minimize business disruption.

Move communications: send department-level move briefings 4 weeks out, individual move guides 2 weeks out, and day-of instructions 48 hours before the move. Each person should know: what they pack, what facilities packs for them, where to go on move day, and who to call if something is wrong.

Milestone: All departments moved. Old space vacated (if applicable). New space operational.

Phase 10: Post-Occupancy Evaluation (Weeks 34–38)

Conduct a post-occupancy evaluation (POE) 4–6 weeks after move-in. Survey employees on: workspace adequacy, conference room availability, technology reliability, HVAC comfort, and overall satisfaction with the new space.

Compare actual occupancy data (badge swipes, conference room booking rates) against the headcount forecast assumptions used in the space program. Document lessons learned for future projects.

Milestone: POE report delivered to real estate and HR leadership.
