SaaS Onboarding Optimization Project Plan
The Problem: Leaky Onboarding Destroys CAC Efficiency
You spent money acquiring the user. They signed up. Then they never came back. Poor onboarding is the most common cause of high churn in SaaS—and the most fixable. Most SaaS products lose 40–60% of new signups before they reach the "aha moment" that makes the product sticky.
Fixing onboarding isn't a one-sprint task. It requires user research, funnel analysis, flow redesign, in-app guidance implementation, email sequence updates, and A/B testing—across product, engineering, and customer success. Without a project plan, onboarding optimization stays on the roadmap indefinitely.
A SaaS onboarding optimization Gantt chart maps each workstream with explicit owners and timelines. gantt-chart.io is free and requires no account.
Prerequisites
- Current funnel data: Where do new users drop off? (Activation rate, time to first value)
- User research: Have you talked to churned users and successfully onboarded users?
- Baseline metrics: Activation rate, day-1 retention, day-7 retention, time to "aha moment"
- Engineering capacity: How many sprints can be allocated to onboarding improvements?
- Analytics stack: Are onboarding events tracked? (Mixpanel, Amplitude, PostHog)
Step-by-Step Instructions
Step 1: Set Up the Timeline
- Open gantt-chart.io
- Title the chart:

Step 2: Define the Five Workstreams
- Research & Diagnosis — funnel analysis, user interviews, session recordings
- Flow Redesign — new onboarding flow wireframes and copy
- Engineering — implement redesigned flow, in-app guidance
- Email & Lifecycle — onboarding email sequence optimization
- Testing & Measurement — A/B testing, metrics tracking

Key Metrics to Track
Before and after your optimization project, measure:
| Metric | Definition | Target |
|---|---|---|
| Activation rate | % of signups who reach "aha moment" | +20% from baseline |
| Time to activate | Hours from signup to first value | -30% from baseline |
| Day-1 retention | % of users who return on Day 1 | +15% from baseline |
| Day-7 retention | % of users who return on Day 7 | +10% from baseline |
| Email open rate | % of onboarding emails opened | > 40% |
Add these as a tracking table in your project documentation, not just in your analytics tool.
Common Mistakes
Starting with the in-app experience and ignoring email. In-app onboarding only works while the user is in the product. Email is how you bring them back. Both channels need to work together.
Skipping the research phase. Redesigning onboarding based on intuition instead of user research produces a different onboarding flow with the same problems. Talk to churned users first—they'll tell you exactly why they left.
A/B testing too many things at once. Test one significant change at a time so you know what caused the improvement.
