Gantt Chart for Hotel Construction Projects

Hotel construction is one of the most complex development projects a team can undertake. Unlike a standard commercial building, a hotel must satisfy three simultaneous masters: the lender who is financing the deal, the brand (Marriott, Hilton, IHG, Hyatt, or an independent concept) whose standards govern every design decision, and the operator who must run the building profitably from day one. A Gantt chart for hotel construction is not optional — it is the instrument that keeps those three timelines synchronized so that the certificate of occupancy, brand approval, and opening team are all ready at the same moment.

Phase 1: Site Acquisition and Due Diligence

The Gantt begins before a shovel touches the ground. Site acquisition runs parallel tracks: legal (purchase and sale agreement, title search, environmental Phase I and Phase II), financial (feasibility study, market demand analysis, pro forma modeling), and physical (geotechnical investigation, survey, wetland delineation). Entitlement timelines vary dramatically by jurisdiction — a by-right project in a pro-development municipality might clear in 90 days; a height variance in a coastal city with active neighborhood opposition can take 18–24 months. The Gantt must capture the specific entitlement path for this project with realistic durations based on local permit office cycle times, not optimistic assumptions.

Phase 4: Architectural and Interior Design

Hotel design has milestones within milestones. The design process runs through schematic design (SD), design development (DD), and construction documents (CD). Each phase ends with a brand design review milestone — the brand's design review team must approve SD, DD, and CD packages before the team advances. Missing a brand review milestone typically means waiting for the next review cycle (often 30–45 days), which cascades directly into the permit application timeline. Interior design runs on a parallel but slightly offset track: the interior designer needs SD to be approved before finalizing furniture layouts, but can begin concept development earlier.

Phase 5: Construction Documents and Permitting

The Gantt should show permit submission dates, expected review durations (based on the local building department's published timelines), and anticipated permit issue dates. If the jurisdiction offers expedited review, show that as an option with its cost.

Phase 6: General Contractor Selection (GMP Contract)

Most hotel projects use a Guaranteed Maximum Price (GMP) contract with an experienced hospitality general contractor. Bidding and GMP negotiation typically takes 8–12 weeks. Many teams run GC selection during late DD to have a contractor on board for CD review and value engineering, which avoids redesign after bids come in over budget. The Gantt should show GMP execution as a prerequisite to construction NTP (notice to proceed).

Phase 7: Construction — The Critical Path Tracks

Construction itself contains multiple parallel critical path tracks that the Gantt must explicitly capture:

Structural Track: Foundation → structural frame → roof. The roof-on (weathertight) milestone is critical because it allows interior trades to begin without weather exposure and is a common loan draw trigger.

MEP Rough-In Track: Mechanical, electrical, and plumbing rough-in follows structure. Hotel MEP is complex — large kitchens, laundry facilities, pool mechanical, and the vertical distribution of hundreds of identical guest room MEP packages.

FF&E Track: Furniture, fixtures, and equipment is a separate critical path track that runs concurrent with construction but is managed entirely separately. For a full-service branded hotel, custom FF&E procurement begins 12–18 months before the planned opening date. The brand has approved case goods, soft goods, and lighting specifications that must be ordered early. FF&E arrives in coordinated deliveries during the final weeks of construction and cannot be installed until the space is clean, climate-controlled, and secured.

OS&E Track: Operating supplies and equipment — linens, kitchenware, uniforms, cleaning supplies, paper goods — is procured separately from FF&E and typically arrives in the final 4–6 weeks before opening.

Phase 8: Brand PIP Completion

For renovation projects or conversions, the brand issues a Property Improvement Plan (PIP) listing all required upgrades to meet brand standards. PIP completion is a condition of brand approval and must be tracked as a separate milestone track on the Gantt with clear line items for each PIP requirement and its responsible party.

Phase 9: Pre-Opening Operations

Pre-opening operations begin 3–6 months before the planned opening and run on a track parallel to construction finish work. Key pre-opening tasks: hiring and onboarding of the entire hotel team (front desk, housekeeping, food and beverage, engineering), training programs (brand training, systems training), installation and testing of the Property Management System (PMS), Point of Sale (POS) system, key card system, and guest Wi-Fi. The Gantt should show systems testing milestones — a failed PMS go-live one week before opening is a serious operational risk.

Custom FF&E: 12–18 months for high-end branded hotels. Custom millwork, case goods, and soft goods ordered from overseas manufacturers require this lead time.
Elevators: 16–24 weeks after contract. Elevator installation requires the shaft to be ready and coordination with the elevator subcontractor's field crew.
Kitchen equipment: Commercial kitchen equipment from major manufacturers has 12–20 week lead times for custom configurations.
Switchgear and generators: 16–24 weeks for large hotels with significant backup power requirements.

Using the Gantt to Manage Interdependencies

The most valuable function of a hotel construction Gantt is surfacing the interdependencies between tracks that aren't obvious. The interior designer cannot finalize FF&E specifications until the brand approves the design concept. The FF&E cannot be ordered until the interior designer produces purchase orders. The FF&E cannot be delivered to site until the building is substantially complete and climate-controlled.
